How to Turn a Long Video into 5 Shorts: Find, Reframe, Caption

One interview or webinar holds a week of short videos. How to find five moments, reframe them at 9:16, caption them and post them, with YouTube's and Instagram's official rules.

· · Content creation

To turn a long video into Shorts, find five moments that stand on their own (an answer, a number, a demo, a story, a strong opinion), cut each one to 20 to 60 seconds, reframe it vertically at 9:16 on whoever is speaking, add reviewed captions and put a hook in the first two seconds. A twenty-minute interview, webinar or tutorial almost always holds a week's worth of short videos.

It is one of the highest-return forms of repurposing, and it fits right into our guide to automating social media: one recording, five posts. For the bigger picture on repurposing, see how to repurpose one piece of content into 10 formats.

From one long video to five Shorts

  1. One long video A twenty-minute interview, webinar or tutorial.
  2. Five moments, one of each An answer, a number, a demo, a story, a strong opinion.
  3. Cut and reframed 20 to 60 seconds each, vertical 9:16 on whoever is speaking.
  4. Captions and a hook Reviewed captions, a hook in the first two seconds.
  5. A week of Shorts Each Short points to the full video.
One recording, five posts, as long as each clip makes sense without the rest of the video.

Which long videos are best for turning into Shorts?

Not every video cuts down equally well. The best sources have one thing in common: someone talks to the camera or to another person, with ideas that fit in a few sentences.

How do you find the 5 right moments?

Do not watch the video looking for "the best parts": you will find thirty, or none. Look for five specific types of moments instead, one of each:

  1. The direct answer: a clear question followed by an answer in under a minute. "How long does it take to…? Here's the answer."
  2. The surprising number or fact: a figure, a date or a comparison that makes people react.
  3. The demo: a hands-on move, a before-and-after, a screen you can show.
  4. The story: a short anecdote with a setup, some tension and a payoff.
  5. The strong opinion: a clear take on your field that people will agree or argue with.

The fastest method runs through the transcript. Generate one (YouTube, your editing software or a transcription tool will do it), read it while highlighting sentences that stand on their own, then note the start and end timestamps. Reading ten pages of text takes less time than watching twenty minutes of video, and you can see immediately where an idea really begins.

One simple test for every clip: would someone who has not seen the full video understand this part on its own? If the clip starts with "so anyway" or mentions "that point," cut earlier, or add a one-line setup as on-screen text.

How long should each Short be, and in what format?

Platforms now accept longer vertical videos than they used to, but a maximum length is not a recommended length. The official rules as of October 2026:

PlatformWhat the official rule saysSource
YouTube ShortsA square or vertical video up to 3 minutes long is classified as a Short (since October 15, 2024 for standard channels)YouTube Help
Instagram ReelsUp to 20 minutes, but Reels over 3 minutes are not recommended to new audiencesInstagram Reels page

For a clip pulled from a long video, aim for one idea per Short, trimmed as tight as possible. Most of the moments above land between 20 and 60 seconds; that is not a platform rule, just the length of a well-told idea. To judge length from your own analytics, see how long a Reel should be.

One YouTube detail matters here: according to the same help page, a Short longer than one minute with an active Content ID claim is blocked worldwide. If your long video includes licensed music or clips from other creators, keep those Shorts under a minute or cut those passages.

The lengths to remember

  • 20 to 60 s The length of a well-told idea, for most of the moments above
  • 1 minute Beyond that, a Short with an active Content ID claim is blocked worldwide
  • 3 minutes The longest square or vertical video YouTube classifies as a Short
  • 20 minutes The longest Reel, but Reels over 3 minutes are not recommended to new audiences
Official rules as of October 2026: a maximum length is not a recommended length, one idea per Short is enough.

How do you reframe a horizontal video to 9:16?

Most long videos are shot in 16:9. Going vertical does not mean adding black bars; it means deciding, moment by moment, what matters in the frame.

  • One person talking: crop tight on the face and upper body, with the eyes in the top third of the frame.
  • Two people facing each other: switch the frame to whoever is speaking, or stack both faces on top of each other.
  • A screen or a demo: zoom in on the useful area and add a text reminder, because a full screen becomes unreadable in vertical.
  • Safe zones: leave room at the top and bottom, where platforms show the account name, caption and buttons. We cover them in ad creative formats and safe zones.

If you film with clipping in mind next time, frame a little wider in 4K and keep the speaker centered: you will be able to pull a sharp vertical shot without losing quality.

Should every Short have captions?

Yes. Captions let people follow the video with the sound off, and they make your content accessible to viewers who are deaf or hard of hearing. Platforms offer automatic captions:

  • YouTube generates automatic captions and warns that their quality can vary with pronunciation, accents or background noise; it encourages creators to review and fix them in YouTube Studio.
  • TikTok offers auto-generated captions that you can edit from the video.

Always review: a misspelled product name, person's name or number stands out immediately. Keep lines short, two lines on screen at most, with strong contrast, and place them above the caption area.

How do you write the hook for each Short?

In a long video, the speaker takes time to set up the topic. In a Short, those first seconds are when viewers decide to stay or swipe. Three fixes, which you can combine:

  1. Cut right before the strong line, not before the introduction. The Short opens with the answer, not with the question asked three minutes earlier.
  2. Add an on-screen title that states the promise: "The setting nobody changes on their espresso machine."
  3. Move the conclusion to the start if it is stronger, and let the explanation follow.

You will find platform-specific wording in 30 hooks by platform.

From the long video to the Short

In the long video

  • The speaker sets up the topic
  • The question comes three minutes before the answer
  • The conclusion comes at the end

In the Short

  • Cut right before the strong line
  • It opens with the answer
  • An on-screen title states the promise
  • The conclusion moves to the start if it is stronger
The first seconds of a Short are when viewers decide to stay or swipe.

Can you create a Short directly from YouTube?

Yes, for your own videos. According to YouTube Help, from the watch page of a public long-form video you uploaded, you can tap Remix, then Edit into a Short, select up to 60 seconds of the video, add text or filters and publish. The Short links back to the original, which can bring new viewers to the full version. Private videos, unlisted videos and videos with third-party copyright claims are not eligible.

It is handy for a first try, but limited: reframing and captions are more precise in an editing app, and that Short only lives on YouTube.

A five-Short posting plan

Here is an example with a fictional brand, Ridgeline Bike Shop in Denver, which posted an 18-minute video called "Get your bike ready for winter":

DayMoment typeShortPlatforms
MondayDirect answer"What tire pressure should you run in the snow?"Reels, Shorts, TikTok
TuesdayDemoCleaning a chain in 40 secondsReels, Shorts, TikTok
ThursdayNumberWhat a neglected chain costs compared with regular careReels, LinkedIn
FridayStoryThe bike that came in with frozen brakes the week after ThanksgivingReels, TikTok
SundayStrong opinion"Fenders are not optional"Reels, Shorts

Each Short points to the full video, in the caption or a pinned comment depending on the platform. For the publishing and scheduling side, see how to automate short videos.

Frequently asked questions

How many Shorts can you get from one long video?

It depends on how dense the video is, not how long it is. A rich twenty-minute interview often yields five solid clips; a slow vlog, sometimes just one. Only keep clips that make sense without the rest of the video.

What is the maximum length of a YouTube Short?

According to YouTube Help, a square or vertical video up to three minutes long is classified as a Short. Note that a Short longer than one minute with an active Content ID claim is blocked worldwide.

Can you post the same Short on Instagram, YouTube and TikTok?

Yes, as long as you export a clean file without another platform's watermark and adapt the caption to each network. Also check that your on-screen text stays clear of the areas each app covers with its interface.

Are automatic captions good enough?

They save time, but you need to review them. YouTube warns that their quality varies with pronunciation, accents or background noise. A misspelled product name or number stands out immediately.
